Why does hookah smoke get harsh, and how do you fix it?

Nine times out of ten the answer is heat: too many coals, or coals parked in one spot, are scorching the shisha instead of gently baking it. Shisha is meant to cook at the temperature where its glycerin vaporizes, and past that point you are burning tobacco, which is exactly the taste you are describing. The fix is less heat, managed better, not a new flavor.

Run the checklist from the top of the stem down. Coals: two is the starting count for a standard bowl, not three, and they want to sit near the bowl's edge rather than its center, moved a quarter-turn every 10 to 15 minutes. A heat management device makes this nearly automatic by holding the coals off the surface and letting you throttle airflow with a lid, which is most of the reason HMDs displaced foil.

Next, the pack. Shisha pressed down into the bowl blocks airflow, concentrates heat in the top layer and scorches it within minutes. A loose, fluffy pack to the rim, with a few millimeters of air below the foil or HMD, keeps the heat distributing through the whole bowl.

Then the water and the hose. The base wants the downstem submerged about an inch; less filters nothing, much more turns every draw into effort that pulls the coals hotter. And a hose that has hosted fifty fruit sessions carries all fifty into your mint: silicone hoses rinse clean in a minute, and old-style washable hoses want that rinse regularly.

If the harshness arrives at minute 45 rather than minute 5, that is not a mistake, just the bowl reaching the end of its run; a fresh bowl, not fresh coals, is the cure.
